Role Alignment Profile

Define the essential. Measure what matters. Ensure everyone is aligned on what success looks like—before you source a single candidate.

A clear RAP helps at every stage—from writing better job descriptions and sourcing targeted candidates, to conducting structured interviews and creating focused onboarding plans.

The Problem

Two Broken Extremes

Most role definition approaches fail because they land on one of two extremes—neither serves the actual hiring process well.

Too Vague

Traditional Job Descriptions

  • Long lists of responsibilities nobody reads
  • Generic requirements copied from templates
  • Hard to measure success after hire
  • Hiring team never truly aligned
  • "Nice-to-have" items clutter requirements

Result: Vague JDs attract the wrong candidates, waste interview time, and leave everyone guessing about success.

Too Specific

Over-Engineered Frameworks

  • Dozens of competencies to evaluate
  • Complex scoring rubrics with 50+ criteria
  • Excludes great candidates with adjacent experience
  • Lengthy processes; top candidates drop out
  • Evaluators get lost in minutiae

Result: Over-specification makes sourcing impossible, evaluation exhausting, and selection arbitrary.

Practical Precision

Role Alignment Profile

  • Focused on 3-4 measurable outcomes
  • Clear hierarchy: Mission → Goals → Responsibilities
  • Only absolutely necessary criteria
  • Reviewable at 18-24 months
  • AI agents can evaluate candidates against the role

Result: Specific enough for alignment and evaluation; practical enough to actually use.

The RAP Principle: Enough specificity to create alignment and enable evaluation. Not so much that it becomes unusable for sourcing, interviewing, and selection.

The Framework

Two parts. Eight sections.

Every RAP answers two questions: What needs to be accomplished? And who can accomplish it? Each section has detailed guidance, examples, and pitfalls to avoid.

Part 1: The Role What needs to be accomplished?

This is where you spend 80% of your effort.

Mission

Your "marching orders" in one sentence

  • Single sentence only — if you can’t distill it, you don’t understand it yet
  • 18-24 month horizon — long enough for impact, short enough to be actionable
  • Outcome-oriented — what will be different, not what they’ll do
  • Connects to business strategy — why this role matters now

Outcomes / Goals

The measurable wins that define success

Most important section — spend the most time here

  • Up to 4 goals — if you have more, you have a wish list, not priorities
  • Measurable — you can objectively assess progress and achievement
  • Time-bound — reviewable after 18-24 months
  • Outcome-focused — what gets achieved, not just what gets done

Responsibilities

The important work that doesn’t fit into goals

  • Up to 4 responsibilities — be selective and prioritize
  • Ongoing in nature — not one-time achievements
  • Essential but not easily measurable — important duties that don’t lend themselves to metrics
  • Complement goals — fill in what’s missing, don’t duplicate
Part 2: The Candidate Who can accomplish it?

Keep this minimal, but don’t skip it — these criteria power sourcing, helping recruiters and FocusedFit agents quickly identify candidates worth pursuing.

Experience

What background do they need?

  • Essential only — if you’d hire someone great without it, don’t include it
  • Specific — "5+ years in B2B SaaS sales" not "sales experience"
  • Industry or role-specific — when the domain truly matters
  • Minimal — less is more; each requirement shrinks your candidate pool

Skills / Competencies

What technical or functional skills are required?

  • Technical and functional — what tools, methods, or domains must they master?
  • Role-critical — not "nice to have" but "must have" from Day 1
  • Specific — name the actual skill, tool, or competency
  • Minimal — only non-negotiable skills (5-6 items max)

Track Record / Achievements

What have they already accomplished?

  • Evidence-based — looking for demonstrated results, not claims
  • Relevant to goals — achievements should predict success against YOUR Goals
  • Specific and quantifiable — real numbers, real outcomes where possible
  • Minimal — only include achievements that truly predict success

Role Qualities

What traits make someone excellent at this specific job?

  • Role-specific — these qualities matter for THIS job, not jobs in general
  • Observable — you can see evidence of these qualities in behavior and results
  • Up to 8 qualities — be selective about what truly matters
  • Differentiating — what separates top performers from average in this role?

Cultural Qualities

What traits help someone thrive in YOUR organization?

  • Organization-specific — these qualities matter in YOUR culture
  • Values-aligned — reflect what your organization actually values (not aspirational)
  • Up to 8 qualities — be selective
  • Authentic — don’t list what you think sounds good; list what actually matters

Keep Part 2 minimal — the heavy lifting is in defining the Role. However, these criteria are invaluable for sourcing: they help FocusedFit agents and recruiters quickly identify candidates worth pursuing.

Getting Started

Build your RAP in the right order

The sequence matters. Start with what success looks like, then work backward to the mission and candidate requirements.

1

Start with Goals (most important!)

Define the 3-4 measurable outcomes that define success. Spend 50%+ of your time here—this is the foundation for everything else.

2

Write the Mission last

Once goals are clear, distill them into a single-sentence Mission. It often becomes obvious after you’ve defined the outcomes.

3

Add Responsibilities for ongoing duties

What’s essential but not easily measurable? Keep this to 4 or fewer ongoing duties that complement the Goals.

4

Define Candidate requirements minimally

Only what you truly cannot compromise on—but don’t skip it. These criteria are invaluable for sourcing, helping FocusedFit agents and recruiters quickly identify candidates worth pursuing.

5

Align with hiring team

Everyone should agree on what success looks like before sourcing begins. The RAP is your alignment tool.
